Stop Seating Your Strongest Paddlers First

Update, August 2026: A paddler challenged the maths in this post, and he was half right — dividing meters by full kilograms overcorrects, because heavier paddlers already pay part of their weight back in hull drag. PaddleLens now ranks strength by a weight-adjusted score (meters × (75 ÷ kg)^0.222, the same family of correction indoor rowing has used for decades) instead of straight m/kg. Here's a selection scenario every dragon boat coach eventually faces.

Tom weighs 107 kg and covers 200 meters in a standard 2-minute paddling test. Lea weighs 80 kg and covers 195 meters. Who's making the boat go faster?

Most rosters get sorted by the raw number — Tom's 200 beats Lea's 195, Tom sits closer to the engine room, done. And most rosters are wrong, because the boat doesn't just receive Tom's power. It has to carry Tom.

The boat pays for every kilogram

A dragon boat is a displacement hull: every kilogram aboard pushes it deeper into the water, and a deeper hull drags more. Each paddler is simultaneously an engine and cargo. What matters isn't how much power someone produces — it's how much power they produce per kilogram the crew has to haul around.

Divide the test distance by body weight and the picture flips:

  • Tom: 200 m ÷ 107 kg = 1.87 m/kg
  • Lea: 195 m ÷ 80 kg = 2.44 m/kg

Lea delivers about 30% more propulsion per kilogram of load she adds to the hull. Over a 500-meter race, a boat full of Leas beats a boat full of Toms — even though every single Tom out-pulls every single Lea on the dock.

This doesn't mean big paddlers are a liability — a 107 kg paddler with a strong ratio is a gift, because absolute power still matters for getting the hull up to speed. It means the ranking you seat from should be the ratio, not the raw score.

Run a test that's actually comparable

The ratio is only as fair as the test behind it. What's worked for us:

  • Same format for everyone: 2 minutes, all-out, measured in meters. Distance-per-time in a boat beats erg numbers, because it includes the thing you're actually selecting for — moving a hull with a paddle.
  • Same conditions. Same day, same water, same boat class, minimal wind — or at least both directions averaged. A tailwind test result is fiction.
  • Weigh people the same day. Self-reported weights drift, always downward.
  • Retest a few times a season. People train, people injure, people holiday. A ratio from April is folklore by August.

Then rank the squad by meters per kilogram and be honest about what it shows. Every time I've done this with a new group, at least one quiet, medium-sized paddler jumps twenty places — and one dock-favorite drops.

Weight still matters — just somewhere else

Ignoring weight for selection doesn't mean ignoring it for seating. Once you've picked the crew, mass placement decides how the hull sits:

  • Trim: heavier paddlers around the middle rows keep the bow from ploughing or the stern from dragging.
  • Left–right balance: total mass per side should be close — a lopsided boat steers itself, and your steersperson spends the race correcting it with drag.
  • The steersperson's corner: the steer typically stands at the back-left, so a well-set boat runs with the left side — especially the back seats — slightly lighter to compensate before the race even starts.

So the workflow is: select by power-to-weight, seat by mass and side. Two different decisions, two different uses of the same scale.

The spreadsheet gets heavy fast

For a ten-seat boat this is manageable by hand. For twenty seats, two boats, side preferences, a couple of injuries and a regatta on Saturday, it turns into an evening of spreadsheet Tetris — which is exactly the kind of problem software should absorb. Whatever tool you use, the principle is the one to keep: the water doesn't care who looks strongest on the dock. It cares what the hull has to carry for every meter of pull it gets back.
